Menu engineering judges each item on two axes at once: how popular it is, and how much contribution margin it makes. Popularity is simply how often it sells relative to your other items; contribution margin is its price minus the cost of the ingredients that go into it. Looking at either alone is misleading — a wildly popular dish can be barely profitable, and a high-margin dish can be one almost nobody orders.
Plotting both together sorts your menu into four quadrants and gives each dish a clear identity. That's the insight menu engineering adds over a simple sales report or a food-cost sheet: it forces popularity and profitability into the same view, so you can see not just what sells and what pays, but which dishes do both, one, or neither.
The four categories
Stars are popular and high-margin — the dishes that both sell and pay. Plowhorses are popular but low-margin, carrying your covers while earning little per plate. Puzzles are high-margin but under-ordered, quietly profitable if only more guests chose them. Dogs are unpopular and low-margin, taking up menu space and kitchen attention without earning their keep.
The value of the labels is that each points to a different action. Menu engineering isn't about ranking dishes best to worst — a Plowhorse and a Puzzle sit in opposite corners but both deserve attention, just of different kinds. The categories translate a wall of sales and cost data into a short list of decisions.
What to do with each
Protect and promote your Stars — feature them, keep their quality high, and guard their margin. For Plowhorses, look for small cost reductions or gentle price nudges that lift margin without denting their popularity. For Puzzles, the lever is visibility: better menu placement, more appealing descriptions, or server recommendations can turn a profitable-but-ignored dish into a seller. Dogs are candidates to rework, reprice, or remove, freeing space and prep time for better performers.
None of these moves should be mechanical. A Dog might stay because it serves a dietary need or completes the menu's story; a Plowhorse might be a signature you'd never touch. What data do I need to do menu engineering?
At a minimum, for each item you need its selling price, the cost of the ingredients that go into it, and how many units sold over a period. Price minus ingredient cost gives contribution margin, and unit sales give popularity — the two axes of the analysis. Accurate ingredient costing is the part people skimp on, so it's worth costing recipes properly first, because a wrong cost puts a dish in the wrong quadrant. With those three figures per item, you can classify an entire menu and start acting on it.
How often should I redo a menu engineering analysis?
Revisit it whenever the inputs shift meaningfully — after a menu change, when ingredient costs move, or seasonally as demand patterns change. Many operators run the analysis each time they update the menu and review it periodically in between, because a dish's category can change: a rise in a key ingredient's cost can push a Star toward a Plowhorse, and a placement change can lift a Puzzle into a Star. Treating it as a recurring review rather than a one-off keeps the menu aligned with current costs and current demand.
